The challenge.

Migros Vaud’s business requires a large, multi-site structure for users from all walks of life, with simple tools to facilitate collaboration and communication. This configuration thus requires the provision of tools on different terminals, linked to the functions of several businesses.
The objective was therefore to adopt modern tools to bring users back to a central tool—Microsoft Teams—and to move away from email.
Our mission is to change habits in order to improve collaboration and gain efficiency by assimilating new devices to create success in the minds of our employees.

The solution.

Management method—for which they are certified—and proposed a 4 steps adoption process.

  • Phase I : Project and preparation

This phase consisted of defining the scope of the training and support project for the tools selected by Migros Vaud. Our Experts then created a community that would become betatesters, adopters—champions—as well as writing the editorial material that would evolve throughout the project.

  • Phase II : The pilots

This stage is crucial for successful implementation of this type of project and consists of creating the foundation for tool use and updating the accompanying educational material.

  • Phase III : The champions

Super users ensuring rollout runs smoothly in their company. Successful rollout depends on champions. It was therefore the right time to select and train them. Our experts then set up an exchange workshop to test and check that it met new users’ needs and expectations, facilitating adoption. Once this workshop was validated, our experts were able to consolidate drafting of educational material for employees.
Throughout the project, it was important to ensure a thriving community, answers to all questions, and support for the various adoption setup processes.

  • Phase IV : End users

This last phase consisted of the personal preparation and training end-users to help them make the new tools their own. Our experts then finalised drafting the educational material that would made available to each user. Throughout the project, it was important to ensure a thriving community, answers to all questions, and support for the various adoption setup processes. „The calibre and size of Migros Vaud creates a complexity that needs to be taken into account when managing each project. We knew right away that we could count on the skills of the Bechtle experts to help us with this change. Everyone was a great listener, patient, enabling and available when needed, essential for this type of project and facilitated employee adoption of the new tools“, explains Simon Barbudo, Digital Learning & Innovation Supervisor.

In order to carry out this large-scale project for our company, we had to call on a partner experienced in this type of support. We chose Bechtle, who we had already collaborated with. Their experts’ support, their knowledge, their expertise, their listening skills and their patience made the adoption easier, which made it possible for our employees to adopt our new tools more quickly.

Patrick Fracheboud, Head of Project Management, Migros Vaud

«The Bechtle experts have always been there to find solutions and have shown great professionalism. In addition to technical expertise, the other key to success lay in the human qualities of listening, patience, rephrasing, smiles and responsiveness. These two dimensions combined to make this project a joint success.»

Benefits.

„Adoption of Microsoft Teams means that collaboration and communication can move beyond silos. It allows us to support the evolution of our corporate culture“, says Patrick Fracheboud. „The method used for change adoption is based on the changing habits, it pushes us to experiment and get out of our comfort zone. Despite the complexity of the different audiences in the shops, our Bechtle contact persons were able to adapt and simplify things. We have completed phases one and two—tool adoption and implementation of our Sharepoint, the pilots are currently available in our shops. We deploy new features according to business needs. Our first objective has been achieved—clarifying which tools are used for which purpose, replacing them one for one and encouraging the habit of using the new tools. The last phase will be internal management of our support, currently in Bechtle’s expert hands, while continuing to evolve our practices“, concludes Patrick Fracheboud.
